Busy Isn't Strategy
Everything planned for clients. Nothing planned for the agency.
Most agency owners are brilliant at delivering for clients and hopeless at planning for their own business. The client work always comes first, so growth runs on instinct and end of quarter panic instead of a plan.
That's not a talent problem. It's a discipline problem. Strategic planning doesn't need an away day and a stack of sticky notes. It needs five things, done properly.
Understand your market
Watching competitors isn't enough. Understand how your clients actually buy: retainer versus project, who's bringing work back in-house, where AI is starting to eat into billable scopes. Agencies that track this stay ahead of the shift instead of reacting to it.
Be honest in a SWOT
Strengths might be senior relationships or a niche reputation. Weaknesses often show up as reliance on one or two big clients. Opportunities could be moving upmarket or converting project clients to retainer. Threats include procurement squeezing margins and clients building capability in-house. A proper SWOT isn't a slide, it's the starting point for every decision that follows.
Set goals beyond the next quarter
Where do you want the agency in five, ten, fifteen years? Sellable business, lifestyle practice, something bigger? Without an answer, you're just optimising this month's utilisation rate. Long-term goals keep the day-to-day pointed somewhere.
Put resource where growth is
Most agencies over-invest in delivery headcount and under-invest in business development and finance. Every hour and pound should be moving you toward the goals you just set, not just keeping the lights on.
Actually execute it
Plans die in agencies because nobody owns them. If the person responsible for strategy is also 100% billable, the strategy loses every time. Someone needs clear accountability, milestones, and time set aside to check progress and adjust.
A good strategy isn't the plan itself. It's what happens after you write it: consistent execution, honest measurement, and the willingness to adjust course. That's where most agencies actually fall down, and it's where the right numbers behind the plan make the difference.
